SanLuna Is Changing — And So Is How We Help eCommerce Brands Win

SanLuna is reimagining go-to-market strategy for eCommerce brands with Luna AI — an always-on intelligence layer that learns your brand, analyzes your positioning, and delivers actionable growth insights in seconds.

SanLuna Is Changing — And So Is How We Help eCommerce Brands Win

There is a moment every founder remembers. The store is live. The product is real. The team has worked months to get here. And then... nothing happens.

No traffic. A trickle of visitors who leave without buying. Ad spend that disappears into thin air with nothing to show for it. The calendar keeps moving, the bank account keeps shrinking, and the question nobody wants to say out loud starts getting louder: did we miss something?

We have seen that moment more times than we can count. And for years, we have tried to help brands push through it the traditional way. Strategy calls. Slide decks. Monthly reports. A retainer that keeps getting renewed while the results stay frustratingly vague.

That is not good enough. It never was. We just did not have a better way to offer.

Now we do.

Today, SanLuna is officially launching a new chapter. We are moving away from the model of a traditional eCommerce agency and toward something we believe is fundamentally more honest and more useful: an AI-powered GTM intelligence platform built specifically for eCommerce brands in their earliest, hardest stage of growth.

This post is about why we made that decision, what it means for the brands we work with, and what we are actually offering now.

The Problem With Traditional Agencies (Including Us)

We want to be straightforward about something. The traditional agency model has a structural problem that nobody in the industry likes to talk about openly.

Agencies get paid for time, not results. A well-run agency can bill forty hours a month, produce a beautiful report, and walk away from a client that is not growing. The incentives are misaligned from the start. The agency needs retainers to survive. The client needs traction to survive. Those two things are not always pointing in the same direction.

We built SanLuna inside that same structure. We were good at what we did. We helped brands with strategy, with creative direction, with campaign setup. But we were also expensive, slow to move, and honest enough with ourselves to admit that small eCommerce brands in their early phase did not need what we were selling them. They needed something faster, more specific, and tied directly to whether their business was actually working.

The 0 to 1 phase is brutal in a way that most marketing content does not acknowledge. It is not about scaling what works. It is about figuring out what works in the first place, under pressure, with limited budget, and without the luxury of time. Every dollar spent on the wrong channel, every week waiting for a strategy document, every month paying for services that are not moving the needle — that is real money and real time that a brand at this stage simply cannot get back.

We kept asking ourselves what we would want if we were the client. Not a polished deck. Not a framework. We would want someone to look at our business clearly, tell us exactly what is broken and what is actually working, and give us a priority list we could act on immediately.

That is what we built.

What Luna AI Actually Does

Luna is SanLuna's AI GTM consultant, and she is the center of everything we are now.

The way she works is not complicated to explain, but what she produces is genuinely useful in a way that took us a long time to get right. You connect your brand, you share what you are doing and what you have tried, and Luna runs a full go-to-market evaluation. She looks at your store experience, your ad strategy, your content approach, your audience targeting, and your competitive positioning. She identifies where the gaps are, scores your overall GTM health, and gives you a ranked action plan based on what will move the needle most for your specific situation.

This is not a generic audit. Luna does not hand you a checklist that could apply to any brand in any category. She builds her analysis around your products, your audience, your current spend, and your market. A plush toy brand targeting parents has a completely different GTM challenge than a skincare brand targeting Gen Z women, and the recommendations reflect that.

What brands get at the end is a scored report with specific strengths, specific gaps ranked by severity, and specific recommendations ranked by impact and effort. Every recommendation has a rationale. Not "improve your ad creative" but "your current YouTube pre-roll format is a poor fit for impulse purchases in this category. Parents 25 to 35 discover kids products primarily on Meta and TikTok. Reallocating 60% of your ad budget would likely improve ROAS within 30 days."

That kind of specificity is what we were never able to deliver consistently through traditional consulting. The analysis that used to take days of work, multiple team members, and a week of back and forth now happens in a single conversation.

Why the 0 to 1 Phase Specifically

We could have built something for brands at scale. Brands doing seven or eight figures have money to spend on tools, they have data to work with, and they can afford to run experiments. That market is crowded and well-served.

We chose to focus on the 0 to 1 phase because it is the phase where good advice matters most and where founders get the least of it.

In the early stage, every decision is load-bearing. The wrong channel choice does not just waste some budget — it can eat through a runway and kill momentum before a brand ever finds its footing. The right call at this stage, made early, can create compounding advantages that last for years. And yet most brands at this stage cannot afford the agencies that would give them that kind of strategic clarity.

Luna changes that math. Getting a real GTM evaluation no longer requires a five-figure agency engagement. It requires a conversation.

We have watched founders spend months running ads on the wrong platform because nobody told them clearly that their product does not convert through that format. We have watched brands invest in SEO when they needed to be building social proof first. We have watched store owners redesign their website when the real problem was their targeting. These are expensive mistakes. They are also predictable and diagnosable if you know what to look for.

Luna knows what to look for.

The Services We Are Offering Now

SanLuna is not purely a software company. We are a team of people who have spent years in eCommerce, and the human expertise has not gone anywhere. What has changed is how we deliver it and what we deliver first.

The new SanLuna works in four areas.

The first is Marketing Intelligence through Luna AI. This is the evaluation layer we have been describing. Brands use Luna to understand exactly where they stand GTM-wise, what the priority gaps are, and what to work on first. This is where every client engagement starts now. We do not move into strategy or execution until we know what the brand actually needs.

The second is GTM Strategy. Once the evaluation has surfaced the real issues, we work with brands on the strategy to address them. This means audience clarity, brand positioning, channel selection, and launch planning. This is still a human-driven service, but it is now grounded in data from the evaluation rather than built on assumptions.

The third is Ad Creative through AdMeow. This is our creative production service for video ads on TikTok, Instagram, and Meta. Video is the format that drives eCommerce purchases in 2025, and most early-stage brands do not have the capacity to produce it consistently or well. AdMeow handles that.

The fourth is Campaign Management. We run paid campaigns across Meta, TikTok, and Google for brands that want hands-on execution support. This is not a service we lead with — we only take on campaign management for brands where the strategy is already clear, because running ads without clear positioning is how budgets disappear.

What This Means for Early-Stage Brands

If you are running an eCommerce brand and you are in the phase where you are trying to get real traction for the first time, here is what SanLuna can do for you that we could not before.

You can start with a Luna evaluation and get a clear picture of your GTM health in a single session. No kickoff call, no onboarding process, no waiting period. You describe your brand, your product, your audience, and what you have tried. Luna runs the analysis and gives you a scored report with specific, ranked recommendations.

From there, you choose what to do next. Some brands take the report and implement everything themselves. Some come back to us for help executing specific parts of the strategy. Some bring us in for full campaign management once the strategy is clear. The evaluation is not a funnel into a retainer. It is genuinely designed to give you what you need to make your next move.

We believe in being useful before we ask for anything else. That is a cultural decision as much as a business one. The old agency model asked brands to trust us with a retainer before they had seen us do anything. We do not want to operate that way. Show you what we can do first. Then talk about what else we can help with.

The Honest Part

Building this has been harder than it looked from the outside. Getting an AI consultant to be genuinely useful for eCommerce brands, rather than just sounding smart, required a lot of iteration. The early versions of Luna were impressive in conversation but imprecise in diagnosis. Getting her to the point where the recommendations are specific enough to be actionable took longer than we planned.

We are not claiming she is perfect now. We are claiming she is ready, and that the brands who use her will get real value from the evaluation. We have tested her against real brands in real categories and calibrated her analysis against outcomes we know worked. The gap between what Luna tells a brand and what an experienced GTM consultant would tell them is small and getting smaller.

What we are launching today is version one. It is going to get better as more brands use it, as we learn from the evaluations, and as we continue to develop the platform. But we are done waiting for perfect before shipping something good.

A Note on Why Now

The timing of this launch is deliberate. eCommerce is at an inflection point. The cost of running ads has gone up significantly. Organic reach continues to be squeezed. The brands that are winning right now are the ones that are more precise — about their audience, their message, their channel mix, and their creative format. Spray and pray stopped working years ago. What works now is knowing your GTM position clearly and executing against it with discipline.

The tools to do that at scale used to be expensive and slow. They do not have to be anymore.

SanLuna exists to give early-stage eCommerce brands the kind of strategic clarity that used to require a big agency budget. We think that is worth building. We think it is worth launching now.

Come Try It

If you are building an eCommerce brand and you want to know exactly where your GTM strategy stands, come try Luna. The evaluation is real, the recommendations are specific, and you will leave the conversation knowing more about your business than you did going in.

That is what we are here for.

Welcome to the new SanLuna!
